Constant connectivity, an endless stream of virtual meetings, and the blurring of boundaries between work and personal life have introduced a demand that earlier models of work design did not fully anticipate: digital stress, or "technostress." For managers responsible for employee wellbeing and performance, understanding how this demand fits into established occupational health frameworks is essential for designing sustainable hybrid work environments.
Theoretical Foundation: The Job Demands-Resources Model
The Job Demands-Resources (JD-R) model, developed by Bakker and Demerouti, provides a flexible framework for understanding employee wellbeing. It proposes that every job has two categories of characteristics: demands (aspects requiring sustained effort, such as workload or time pressure) and resources (aspects that help employees achieve goals and reduce demands, such as autonomy or social support). When demands chronically outweigh resources, the result is exhaustion and burnout; when resources are abundant, they foster engagement and motivation (Bakker & Demerouti, 2007).

Applying the JD-R framework, two resources stand out as particularly effective in offsetting digital stress:
- Autonomy over communication norms - allowing employees to set boundaries around response times and meeting participation restores a sense of control, echoing Karasek's decision-latitude principle.
- Social and managerial support - visible support from supervisors (e.g., modeling "offline" hours, respecting non-working time) reduces the perceived obligation to remain constantly available.
Practical Implications for Managers
For managers designing or refining hybrid work policies, three actions translate this theory into practice:
- Audit digital demands: Track meeting load and after-hours communication as concrete indicators of techno-overload.
- Protect autonomy deliberately: Establish clear norms around synchronous vs. asynchronous communication, giving employees control over their digital environment.
- Model and reward boundary-setting: Leaders who visibly disconnect give employees permission to do the same, reinforcing social support as a genuine resource rather than a stated value.

Digital stress is not a peripheral issue — it is a legitimate job demand that fits squarely within established occupational health theory. Managers who apply the JD-R model deliberately, using autonomy and social support as counterbalancing resources, are better positioned to sustain engagement and prevent burnout in hybrid work environments. Further empirical research is needed to quantify technostress using validated JD-R instruments, but the theoretical groundwork already offers actionable guidance today.
